En este proyecto se analizan la cadena de suministro y la logística de una fábrica productora de bienes de grande consumo y de su almacén. Se proponen varias alternativas para conseguir ahorros en los costes de almacenamiento y logística, y finalmente se proporciona una recomendación sobre la solución más rentable. En primer lugar se realiza un análisis de la situación actual, donde se obtienen los datos necesarios para el desarrollo del proyecto. Esta parte del estudio incluye los puntos siguientes: un análisis detallado de los diferentes flujos de materiales (materias primas, productos semiacabados y productos acabados); las capacidades y usos de todas las superficies de almacenamiento en la fábrica y en el almacén; un resumen de los proyectos/estudios que se están llevando a cabo en la empresa que pueden tener un impacto en este estudio, y las previsiones de producción para los próximos años. En base al análisis de la situación actual, se identifican los campos con mayor potencial para mejorar y se definen los objetivos para la siguiente etapa del proyecto: mejor uso de las superficies de almacenamiento, reducción de inventarios y optimización logística (reducción de costes de transporte y de manipulación). La siguiente fase consiste en la proposición de varias alternativas para el suministro de materiales. Las soluciones propuestas incluyen: reducción de stocks, suministro directo Just In Time desde los proveedores hasta la fábrica, mejoras en transporte y envío directo de productos acabados de la fábrica a los diferentes mercados. Cada una de las propuestas se describe en detalle e incluye un análisis de costes para determinar los ahorros e inversiones asociados a su implementación. A continuación se proponen diferentes opciones de almacenamiento para cada una de las alternativas descritas en el apartado anterior. Se realizan varios análisis detallados de los volúmenes de inventarios y flujos de materiales, cálculos de capacidades y optimización de almacenamiento. La última etapa del proyecto consiste en un análisis de costes para cada una de las propuestas descritas. Se estudian los costes de almacenamiento fijos y variables, los costes de transporte y otros costes adicionales, los ahorros, las inversiones y el impacto de los impuestos. Por último, se proporciona una recomendación sobre las alternativas de suministro y el uso del almacén más rentables.

The gap between demand for consumer goods and their efficient supply is greater now than at any other time, and is widening as consumers' wants become less predictable, and suppliers struggle to meet them. Quick Response (QR) is both a management paradigm and a methodology that allows supply systems to react quickly to changes while improving their performance. QR aims to help organize a business in the face of problems associated with the vast array of goods and services now to be found in consumer markets. It is particularly relevant to the Fast Moving Consumer Goods (FMCG) and Fashion industries. QR works by compressing the time between product or service design concept and appearance on the retail shelf. It then takes advantage of such recent technologies as Point of Sale (PoS) tracking and Electronic Data Interchange (EDI) to constantly up-date estimates of true consumer demand, and then places intelligent re-orders for goods with flexible manufacturers and their suppliers. Furthermore, the hypothesis that the implementation of a supply chain performance measurement system in cooperation with supply chain partners will lead to sustainable competitive advantages within the supply chain is going to be proven. As competitiveness in future industry will be increasingly “supply chain vs. supply chain”, rather than “firm vs. firm”, holistic performance measurement systems become more and more relevant to global operating companies (Hult, 2008, p.538). Although the efficient management of global supply chain networks already has the potential to create competitive advantages, most industrial companies still focus on production efficiency and selective optimization that disable fast adaption to changing customer requirements. In increasingly saturated markets a technology-driven competitive advantage is often quickly compensated by low-cost countries. In contrast high service quality established by efficient logistics processes can hardly be adopted in short time (Richert, 2006, p.44). Especially in the areas of fast moving consumer goods and the electronics industry, companies need to be able to quickly react on changing consumer demands in order to fulfill the customer’s requirements in a flexible way. Cooperative management between supply chain partners creates higher transparency and market-orientation, that allows the entire supply chain network to operate in a more flexible and efficient way. In consequence the supply chain’s competitiveness will increase due to higher service value for the customer. But, as most industries still struggle with the development of flexible supply chain structures, suitable management tools are obviously not available or applied yet. Therefore, this master thesis provides in a first step an evaluation of existing supply chain performance measurement systems regarding their suitability for current business environments. In a second step the development process towards a practical implementation of the most suitable performance measurement system in an electronics manufacturing company is described. Based on a defined supply chain strategy a standardized approach leads to the development of a supply chain management system providing the preconditions for creating a competitive advantage.
