El principal objetivo de este proyecto es definir un sistema de gestión de la planificación de la demanda de los productos objeto del proyecto que permita un conocimiento de la demanda futura, integrando de una forma automática dicha previsión de la demanda en los sistemas de planificación de la Compañía. De esta forma la Compañía podrá planificar y gestionar sus stocks de una forma más eficiente. Y podrá también planificar de forma eficiente las máquinas, útiles y personal necesario en cada momento. Para ello se creará y definirá la figura del Demand Planner, cuya función será analizar la demanda histórica de los productos y contactar con el cliente, Customer Service o vendedores para establecer sistemas de comunicación con el cliente que permitan integrar de forma sistemática y fiable las previsiones de dichos clientes. Para la realización del proyecto se ha realizado un análisis de la estructura organizativa actual del departamento de Supply Chain, del comportamiento del cliente y del proceso de gestión de la planificación de la demanda actual. Una vez realizado dicho análisis se concluye la necesidad de crear además una nueva función en la Compañía que liderará los temas de previsión de demanda. Aparece así la figura del Demand Planner y se definen con detalle sus funciones y el puesto de trabajo, así como la forma de integrarse dentro del departamento de Operaciones. Ligado al mismo se establecen una serie de reuniones previas de trabajo (Pre SOP) y una reunión ejecutiva mensual (SOP-Sales and Operation Planning), que marcarán la nueva operativa de la Compañía. A lo largo del proyecto se hace especial hincapié en los aspectos organizativos de esta nueva función y en como la Dirección de la Compañía debe impulsar e implantar esta nueva estructura organizativa. Asimismo se define como se tratarán los distintos casos en cuanto a proyección de la demanda según sea el cliente, el histórico de demanda, el punto de maduración del producto, etc. Las conclusiones del proyecto se resumen en una mejora de una serie de parámetros básicos (KPI's, indicadores para medir el rendimiento): Nivel de Servicio, Forecast Accuracy, Nivel de Stocks, Rotación de Inventario, etc. La mejora de estos parámetros tiene un impacto financiero directo en el balance de la Compañía que se consigue con una inversión relativamente pequeña.
