El proyecto se basa en la introducción de la metodología de actuación Lean Manufacturing en una planta de producción de componentes metálicos para el sector de la automoción. Esta metodología está orientada a aumentar la productividad, mejorar la calidad de los productos y reducir los costes de elaboración. Para ello, se emplean un conjunto de herramientas, que permiten reducir o eliminar todos aquellos procesos o pasos que no añaden valor al producto. El objetivo principal de este proyecto es crear una nueva cultura de trabajo en la planta productiva, y en consecuencia se busque la optimización de los procesos, tanto productivos como administrativos, de esa forma, se dotará a la planta de la flexibilidad y capacidad de adaptación que demanda la industria actualmente. La planta productiva consta de dos sectores principales de trabajo; la estampación en frío mediante prensas mecánicas y la soldadura, tanto de resistencia como de hilo. Además, también se realizan operaciones de montajes. El grueso del proyecto está formado por dos de las herramientas Lean Manufacturing más conocidas, el SMED (Single Minute Exchange Die), cuyo objetivo es reducir el tiempo de cambio de troquel o matriz en las prensas. Y, por otro lado, la Mejora Continua, para lo que se ha empleado un proyecto Seis Sigma, sobre una referencia de soldadura de hilo (MAG) que era la responsable del 35% de los desperdicios en chatarra de la planta. Además de estas herramientas, también se ha trabajado con herramientas más sencillas como son los diagramas de flujo. Mediante estas herramientas, se han conseguido diversas mejoras en la planta. Con el SMED se consigue reducir un 35% el tiempo de cambio de matriz de una misma referencia, con respecto a cambios anteriores a la implementación de las mejoras. Con el proyecto de mejora siguiendo la metodología Seis Sigma, se logra reducir el porcentaje de chatarra producido de un 4% a un 2.6%. Esto se consigue reduciendo la variabilidad geométrica de una pieza en su proceso de soldadura. Y finalmente, mediante el estudio con un diagrama de flujo de un proceso de remachado, se ha reducido el tiempo ciclo necesario para fabricar una determinada referencia, aumentando así las piezas a la hora que se pueden realizar.
